06 / AI adoption and upskilling
Move from AI use to working organisational capability.
Helmframe helps people use approved AI safely, apply it to real work and progress to the level their role requires. Training, workflow design, product delivery, governance and adoption reporting are treated as one change process.
Free AI capability baseline
See how ready you are to work with AI.
Complete five practical workplace missions in around 12–15 minutes. Access needs only an email address, your individual result stays private, and invited company campaigns report only in privacy-protected aggregate groups of five or more.
- Interactive, not a conventional quiz
- Six capability dimensions
- Practical next actions
- Developmental, not certification
Five levels of applied capability
Real work is the evidence of progress.
Training establishes the foundation. People progress when they can use AI safely, improve a workflow, deliver a supported product or lead measurable organisational change.
Level 1 Safe Starter
Uses approved tools for low-risk tasks, protects organisational data and checks outputs before use.
- Evidence to progress
- A safe, supervised task and a clear explanation of the boundary.
- Target capability
- Safe participation with clear guardrails.
Level 2 Confident Practitioner
Uses repeatable role-relevant patterns, checks accuracy and limitations, and knows when human judgement or escalation is required.
- Evidence to progress
- A reviewed work output produced through an approved pattern.
- Target capability
- More consistent individual work and a dependable baseline for adoption.
Level 3 Workflow Improver
Maps and improves a team workflow, documents ownership and exceptions, and measures whether the pattern is being adopted.
- Evidence to progress
- An owned, documented workflow with a baseline, controls and usage evidence.
- Target capability
- A repeatable workflow designed to reduce avoidable hand-offs.
Level 4 Product Builder
Builds or co-designs a governed AI tool, agent or automation with acceptance criteria, human control, support and recovery.
- Evidence to progress
- A tested product in controlled operational use, with a named owner and support route.
- Target capability
- A live product designed to create operational change.
Level 5 Change Leader
Sponsors a portfolio of proven patterns, develops champions and uses governance and evidence to decide what to scale, improve or stop.
- Evidence to progress
- A governed delivery portfolio with clear decision rights, adoption reporting and accountable owners.
- Target capability
- A governed portfolio designed to sustain adoption and organisational transformation.
Capability, not a league table. These levels describe evidence of practice for different responsibilities. They are not a staff ranking or a measure of intelligence, seniority or individual worth. The right destination depends on the work and accountability each person owns.
How progression works
Assess. Learn. Apply. Build. Prove and scale.
Each stage uses live organisational work. Human review, security boundaries, accountable ownership and evidence of use remain in place throughout.
- 01
Assess
Map roles, tasks, current practice, data boundaries and risk.
- 02
Learn
Teach approved tools, safe data handling, critical review and when not to use AI.
- 03
Apply
Use the learning on a real, low-risk task with a named reviewer and evidence of use.
- 04
Build
Turn a proven pattern into a documented workflow or a tested, supported product where the business case warrants it.
- 05
Prove and scale
Review usage, quality, exceptions, control effectiveness and benefit evidence; then improve, scale or stop.
A role-based destination
A safe baseline for every approved user. Selected people build and scale.
Level 2 is the target destination for every person authorised to use AI. Not everyone needs to reach Level 5; deeper capability is built where the organisation needs workflow, product and change leadership. Progression depends on evidence from real work, not attendance or self-assessment alone.
- 01All approved AI usersLevel 2
A consistent baseline for safe, useful and critically reviewed everyday use.
- 02Regular users and workflow ownersLevel 3
The capability to improve repeatable team work and make adoption operable.
- 03Selected product and technical championsLevel 4
The ability to deliver governed tools, agents and automations into real use.
- 04Executive and programme leadersLevel 5
The judgement to prioritise, govern and scale a portfolio of proven change.
